01Why AI rollouts fail to deliver
Generative AI is now widely used in Japanese companies, yet few see the results they expected. In a PwC Japan survey, only 9% of Japanese companies reported effects that greatly exceeded expectations, the lowest of six countries, against 38% in the US and 32% in the UK.
Expectations and spending remain high. McKinsey estimates that current technology could automate work activities that absorb 60 to 70 percent of employees' time. Japan's AI systems market reached 1.3412 trillion yen in 2024, up 56.5% year on year. The challenge has moved from adopting AI to getting results from it.
02Three root causes that block results
Adding AI does not create results while the underlying workflow problems remain. We look at them as three root causes.
- Inefficient manual work: people are tied up in routine tasks
- Fragmented information: the data you need is hard to find
- No system of work: operations depend on individual experience
03The three causes are connected
These are not separate problems but connected ones. Manual work scatters data, and scattered data pushes decisions back onto individual experience. That is why we fix them by redesigning how the work is set up, not by adding another AI tool.
We cover how key-person dependency persists and how to resolve it in Resolving Key-Person Dependency in Accounting.
04AX Service has two pillars
AX Service combines Professional Service, hands-on transformation support, with Deltalyze Platform, AI-first software. Together they support the move to a scalable and sustainable operating model, from workflow change to capability building.
The idea of moving from fragmented to connected work and data is explained in Connecting Data and Decisions.
- Professional Service: AX planning, workflow assessment, standardization, AI adoption support, and developing AI-driven talent, working alongside your teams
- Deltalyze Platform: process management, decision and operations support, AI agents and workflows, data and LLMs, and governance on one foundation
05How the engagement runs
We work on two tracks: workflow and data and organization and people. We stay with you until the change sticks, so that in the end your team runs it on its own.
- AX planning and workflow assessment
We review current workflows and data, assess where AI can help, and plan the overall transformation.
- Workflow standardization
Based on the assessment, we rebuild workflows with AI as a working assumption, turning tasks only one person understands into repeatable ones.
- Building and running Deltalyze Platform
We build the platform and support maintenance and operations.
- Embedding and AI-driven talent
We stay in operations so the change does not fade, and help develop people who can run work with AI.
- In-house ownership
Your team runs it on its own.
06From first conversation to proposal
The first free consultation takes 60 minutes and can be held online. A proposal and estimate usually follow within about five business days. Pricing is proposed to fit your needs.

- Proposal and estimate (about five business days)
Based on the consultation, we propose a plan to move your AX forward.
- Contract and kickoff
After signing, we agree on direction and schedule at the kickoff.
- Project start
We run cycles of assessment, standardization, AI adoption, and embedding, working alongside your team.
07When to talk to us
When you hear comments like these from your teams or leadership, the cause is often how the work is set up rather than how AI is used.
Points to settle for internal control before using AI are covered in Points to Settle Before Using AI in Accounting.
- We have AI available, but people still end up working in Excel
- No one can judge whether AI output is good, so it lands on a few people
- Keeping current work running leaves no room for improvement
- We adopted AI, but the staffing gap remains and results are unclear
- Work depends on individuals, data is scattered, and decisions rely on gut feel
